In the rapidly evolving world of artificial intelligence, where advancements often dictate future technological landscapes, a silent revolution is brewing. Just as the cryptocurrency space challenges traditional finance, a new wave of AI innovators is questioning the fundamental tenets of AI development. For years, the mantra has been “bigger is better,” with AI labs pouring billions into constructing colossal data centers, each vying to out-scale the next. This pursuit of sheer computational power, often dubbed the “AI scaling” race, aims to unlock superintelligence by simply adding more resources to existing training methods. Yet, this approach, while yielding impressive results, comes with staggering costs—both financial and environmental—and a growing suspicion that its limits are in sight. This article delves into a groundbreaking perspective championed by Sara Hooker, a luminary in AI research, who is making an audacious bet against this scaling race with her new venture, Adaption Labs, proposing a more efficient and intelligent path forward for AI models.

The Relentless Pursuit of Scale: Are Bigger AI Models Always Better?

The current AI landscape is dominated by a seemingly insatiable hunger for scale. Imagine data centers the size of Manhattan, consuming as much energy as a small city, all dedicated to training ever-larger language models (LLMs). This monumental effort is fueled by a deep-seated belief: that continuously increasing computing power will inevitably lead to Artificial General Intelligence (AGI). This “scaling-pilled” approach has driven unprecedented investment, with billions flowing into infrastructure and research. However, this strategy is not without its critics. Many seasoned AI researchers are now openly questioning whether simply throwing more computational resources at the problem is the most efficient or even sustainable path to true intelligence. The environmental footprint of these massive operations, coupled with the exorbitant financial outlay, prompts a crucial question: are we achieving genuine breakthroughs, or merely amplifying existing methods at an unsustainable cost?
The challenges associated with this relentless pursuit of scale are multi-faceted:

Astronomical Costs: Building and maintaining these mega-data centers requires billions of dollars, concentrating AI development in the hands of a few well-funded giants.

Energy Consumption: The energy demands are immense, raising concerns about sustainability and the carbon footprint of AI.

Diminishing Returns: A growing body of research, including a recent paper from MIT, suggests that the world’s largest AI models may soon hit a wall, experiencing diminishing returns from further scaling.

Inefficiency: Critics argue that scaling brute-force methods is an inefficient way to extract more performance, especially when it comes to real-world adaptability.

Sara Hooker’s Vision: Pioneering Adaptive AI Models with Adaption Labs

Amidst this scaling frenzy, a different philosophy is emerging, championed by Sara Hooker. As Cohere’s former VP of AI Research and a Google Brain alumna, Hooker has witnessed the scaling race from its epicenter. Now, with her new startup, Adaption Labs, co-founded with fellow Cohere and Google veteran Sudip Roy, she is making a definitive stand. Adaption Labs is built on a core premise: that the current scaling of large language models has become an inefficient way to squeeze more performance out of AI. Instead, Hooker believes the future lies in building AI systems that can continuously adapt and learn from their real-world experiences, doing so with remarkable efficiency.
Hooker quietly announced Adaption Labs in October 2025, embarking on a mission she describes as “building thinking machines that adapt and continuously learn.” This represents a profound shift from the “train once, deploy everywhere” paradigm that often characterizes large-scale LLMs. While details about Adaption Labs’ specific methods or architecture remain under wraps, Hooker’s conviction is clear: “There is a turning point now where it’s very clear that the formula of just scaling these models — scaling-pilled approaches, which are attractive but extremely boring — hasn’t produced intelligence that is able to navigate or interact with the world.” Her vision promises a more agile, responsive, and ultimately more intelligent form of AI, one that can truly evolve alongside its environment.

Adaptive Learning: The Next Frontier in Machine Learning?

At the core of Adaption Labs’ philosophy is the concept of adaptive learning. Hooker eloquently explains this as the “heart of learning” itself. Consider a simple human experience: stub your toe on a dining room table, and you instinctively learn to navigate around it more carefully next time. This ability to learn from immediate, real-world feedback is what Adaption Labs aims to imbue into AI systems. Traditionally, AI labs have attempted to capture this through reinforcement learning (RL), where models learn from trial and error in controlled environments. However, a significant gap remains: today’s RL methods largely fail to help AI models already in production – systems actively used by customers – learn from their real-time mistakes. They keep stubbing their toe, so to speak, without genuine adaptation.
The current alternatives for customization are often prohibitively expensive. OpenAI, for instance, reportedly requires customers to spend upwards of $10 million to access its fine-tuning consulting services. This creates a bottleneck, centralizing control over AI adaptation among a few frontier labs. Hooker argues that this doesn’t have to be the case. “We have a handful of frontier labs that determine this set of AI models that are served the same way to everyone, and they’re very expensive to adapt,” she states. “And actually, I think that doesn’t need to be true anymore, and AI systems can very efficiently learn from an environment. Proving that will completely change the dynamics of who gets to control and shape AI, and really, who these models serve at the end of the day.” This democratized, efficient approach to machine learning could reshape the entire industry.

Industry Doubts: Why Faith in Pure AI Scaling is Wavering

Adaption Labs isn’t an isolated voice in the wilderness; it’s part of a growing chorus of skepticism within the AI community regarding the long-term efficacy of pure scaling. The “vibes” in San Francisco, the heart of AI innovation, are perceptibly shifting. Renowned figures are publicly expressing reservations:

MIT Research: A recent paper from MIT researchers highlighted that even the world’s largest AI models might soon encounter diminishing returns from further scaling.

Richard Sutton: Regarded as “the father of RL” and a Turing award winner, Sutton told podcaster Dwarkesh Patel in September 2025 that LLMs cannot truly scale because they lack the ability to learn from real-world experience.

Andrej Karpathy: An early OpenAI employee, Karpathy also expressed reservations to Patel about the long-term potential of RL to significantly improve AI models.

These fears are not entirely new. In late 2024, concerns surfaced that scaling AI models through pretraining—where models learn patterns from vast datasets—was hitting diminishing returns. While the industry found ways to push capabilities further through breakthroughs in AI reasoning models in 2025, the underlying question of efficiency and true adaptability remains. Current attempts to scale RL and AI reasoning models, such as OpenAI’s o1 or Meta and Periodic Labs’ $4 million study, underscore just how expensive these “new frontier” approaches still are. Adaption Labs, by contrast, aims to prove that learning from experience can be far cheaper and more effective, challenging the prevailing high-cost paradigms.

Beyond Brute Force: The Future of AI Models and Efficiency

The implications of Adaption Labs’ success could be monumental. Billions have been poured into the current paradigm of AI scaling, predicated on the belief that larger models will inevitably lead to general intelligence. However, if Sara Hooker and her team at Adaption Labs are correct, true adaptive learning could prove not only more powerful but also significantly more efficient. This efficiency has profound implications for the accessibility and control of AI technology. By making advanced AI capabilities less reliant on colossal computational resources, Adaption Labs could democratize AI development, shifting power away from a select few frontier labs and towards a broader ecosystem of innovators.
The startup was reportedly in talks to raise a substantial seed round of $20 million to $40 million earlier in fall 2025, which has since closed, signaling strong investor confidence in this alternative vision. Hooker, known for her work at Cohere Labs training compact AI systems that often outperform larger counterparts on specific benchmarks, plans to continue pushing this trend. Her commitment to broadening access to AI research globally, hiring talent from diverse regions, further emphasizes the democratizing potential of Adaption Labs’ approach. This focus on efficiency, accessibility, and genuine adaptive intelligence represents a compelling new direction for AI models, potentially redefining the race for artificial intelligence not by sheer size, but by inherent intelligence and adaptability.
Conclusion: A Paradigm Shift for Intelligent Machines?
The narrative of AI development has long been dominated by the allure of “bigger and better” through relentless scaling. Yet, as the costs soar and doubts emerge about diminishing returns, a new vision is taking hold. Sara Hooker’s Adaption Labs stands at the forefront of this shift, advocating for a future where AI models learn and adapt efficiently from real-world experiences, rather than relying solely on brute-force computation. This audacious bet challenges the status quo, promising not just more powerful AI, but also more accessible, sustainable, and genuinely intelligent systems. If Adaption Labs succeeds, it could usher in a paradigm shift, proving that the path to true artificial intelligence lies not in the endless expansion of data centers, but in the elegant efficiency of continuous, adaptive learning.
